Start from the packed product
Measure the product as it will leave the warehouse: pouch, bottle plus wrap, or folded garment. Then choose one outer: a printed mailer, or a presentation box that still needs a shipper. Two printed outers on one SKU is how over-boxing starts.
If the unboxing moment is the mailer itself, put print and tissue there. If the moment is a magnetic lid, size the mailer to that lid — do not add a third carton “for protection” until a drop test says you need it.

Void fill is a spec, not leftover paper

If returns must reopen cleanly, say so. A tape-heavy over-box that destroys the mailer print is a customer-service cost, not only a packing cost.

Some brands need a keep-sake lid and a shipper. That is two structures. Quote them as two lines. Size the shipper to the closed gift box plus a stated void. Do not size the shipper to a marketing cube that is larger than the lid.
A first DTC program should pick a hero face. If the unboxing film shows the mailer, spend the print budget there. If the film shows a magnetic lid, the mailer can be a plain shipper with a logo stamp. Both printed is a later upgrade, not a requirement for the first carton.
Warehouse labor is part of over-boxing. A nest that needs two people and a roll of void film will not look like the sample photo after peak season. Ask the warehouse how they pack today before you add a second carton “for safety.”
